iii Partners engagement process: Diagnose, Build, Measure, Expand
Every iii Partners engagement follows four phases — Diagnose, Build, Measure, Expand — designed so that no significant commitment is made before the opportunity is proven.
Phase 1 — Diagnose
The engagement opens with a short, fixed-scope diagnostic of approximately two weeks.
- Establish the financial baseline: revenue, EBITDA, headcount, sales cycle, owner dependence
- Identify the highest-value opportunities across labor efficiency, workflow automation, software consolidation and revenue acceleration
- Agree the baseline in writing before any build work begins
The diagnostic exists so both sides know what the real opportunity is before committing to a larger scope.
Phase 2 — Build
If the diagnostic confirms a real opportunity, iii Partners builds and deploys the technology that removes the identified cost or creates new revenue.
- Built alongside the existing business, not handed off to an internal team to figure out
- Uses proprietary technology and AI where it fits the problem
- Fixed scope and change control throughout
Phase 3 — Measure
Results are compared against the baseline agreed in Phase 1.
- Scope, decisions, completed work and results are recorded under the GOVENANT standard
- Management and the board can see an auditable record of what happened and what it produced
- No result is claimed unless it has been measured
Phase 4 — Expand
If the measured result is real, the engagement can expand — across the company, across other portfolio companies, or across both.
Expansion is earned by a proven result, not assumed at the outset.

- Can we skip the diagnostic and move straight to implementation?
- No. The diagnostic is required because the baseline it produces is what makes the final result provable. Without an agreed baseline, neither side can measure what changed.
