iii Partners Diagnostic Process and Operational Baseline
The iii Partners diagnostic is a short, fixed-scope engagement that instruments a business and produces a countersigned operational baseline — the foundation on which every improvement claim and fee is built.
Why the Diagnostic Exists
iii Partners is paid for improvement, not for software. That accountability model only works if there is a documented, agreed starting point. Without the before, there is no legitimate basis for measuring or charging for the after.
The diagnostic is that before.
What the Diagnostic Covers
Over approximately two weeks, the diagnostic instruments the business and produces a countersigned baseline across five dimensions:
- Revenue — current run-rate and trend
- EBITDA — absolute and margin
- Headcount — total and by function, with cost mapped to process type
- Sales cycle — length and conversion at each stage
- Owner dependence — which decisions and processes require the owner or a key individual
How It Is Structured
- Fixed scope — no open-ended engagement
- Fixed duration — approximately two weeks
- Risk-reversed — the diagnostic is designed to surface the truth, including if the lift is not real
- Countersigned — both parties agree the baseline before deployment is considered
What Happens After the Diagnostic
Two outcomes are possible:
1. The diagnostic shows real lift is available → iii Partners proposes a deployment scoped to the identified opportunity 2. The diagnostic does not show sufficient lift → No deployment is proposed; the client has a documented operational baseline at low cost and risk
Deployment never proceeds on hope — only on evidence produced by the diagnostic.
The Baseline as an Asset
The countersigned baseline is not just an internal document. It becomes the reference point for:
- Board reporting during deployment
- Fee calculations tied to improvement
- Any performance or equity alignment terms
- The final measured before-and-after that documents value created

FAQ
- Is the diagnostic confidential?
- Yes. All baseline data is handled under standard confidentiality terms agreed before the diagnostic begins.
- What if the diagnostic reveals the business is not a good fit?
- iii Partners will say so directly. The diagnostic is designed to surface the truth — including a no — at low cost and risk to the client.
- Who countersigns the baseline?
- Both the client counterparty (owner, CEO, or operating partner) and iii Partners countersign the baseline before any deployment scope is agreed.
